Nail pops in straight lines
Dark dots marching across a slope mean fasteners backed out of the deck. On the board sheathing common in pre-1930 Boston homes, nails work loose as the boards cup and shrink.

If the roof feels spongy when we walk it, the sheathing has taken on water. Rot travels along the board seams and spreads wider than the stain below suggests.

Ice damming forces water uphill under the shingles, past anything a shingle was built to stop. If your eaves iced over last winter, the underlayment at the edge already got tested.
Repair or replace? The honest test
Three questions settle it most of the time.
- Local or everywhere? One bad valley is a repair. Nail pops on every plane and field-wide granule loss is a roof at the end.
- How old is the covering? An architectural asphalt roof gives twenty to twenty-five years here. Real money in year twenty-three rarely pays back.
- How many layers? Two already means the next job is a full tear-off. A third is not allowed.

On the steep pitches common in older Boston stock, a valley carries fast runoff from two planes and wears through at the cut line first. We rebuild it with ice barrier underneath.
The mansard transition
In Back Bay and the South End, a mansard is two systems in one: slate or metal on the near-vertical face, low-slope membrane on the flat top behind it. Most mansard leaks sit at that seam.
Board sheathing that will not hold a nail
Triple-deckers built before the 1930s carry 1x6 or 1x8 boards, not plywood. Boards cup, gaps open, and old nail holes stack up. A patch driven into tired boards backs out in two winters.
Licensing, permits and a Massachusetts red flag
Repair work on an owner-occupied one-to-four unit home requires a registered Home Improvement Contractor. The Construction Supervisor License is separate and is the license of record on the permit. The Specialty CSL for Roof Covering covers replacing up to 25 percent of sheathing. We carry both.

Start inside, at the stain
The ceiling gives us direction. Attic access, where there is any, tells us more than the shingles do: daylight through board gaps, wet insulation, a dark streak down one rafter.
Trace the water uphill
Water runs down framing before it drops. We work from the wet spot up the slope to the highest point of moisture. That is where it came in.
Photograph the roof side

Water test the stubborn ones
For leaks that will not confess, we run a hose in stages, low to high, one zone at a time with someone watching inside. It beats guessing.
Open it up and rebuild it right
We cut back to sound decking, replace rotted boards, install ice barrier where code calls for it, and set new metal. Shingles go back last, woven into the existing courses.

Access and staging

Material match
Matching a twenty-year-old shingle color is not always possible. Slate, copper and standing-seam repairs cost more because the material costs more and the labor is specialized.
Coastal fastener spec
FEMA coastal guidance calls for 300-series stainless fasteners within roughly 3,000 feet of saltwater. On jobs in [Revere](/service-areas/revere-ma/), Swampscott and Marblehead we spec them. They cost more than galvanized and they last.
Code-triggered work
Massachusetts requires an ice barrier from the roof edge to 24 inches inside the exterior wall line, and 36 inches along the slope at 8:12 or steeper. Reworking an eave means rebuilding it.

Many Boston triple-deckers and rowhouses have no usable attic, just a shallow cavity above plaster. We work from the roof side, mapping the stain to the framing direction and water-testing penetrations one zone at a time.
A competent repair with compatible materials does not usually void a manufacturer's material warranty. Mixing metals does cause trouble. Copper flashing with galvanized fasteners sets up galvanic corrosion and eats the nails.
A localized repair generally does not. A full reroof with no structural work runs on a Boston ISD short-form permit at $20 plus $10 per $1,000 of the work estimate. Historic districts need Landmarks approval before ISD will issue.
A rebuilt valley or a new run of step flashing should last as long as the roof around it. If that roof is twenty-two years old, the honest answer is three years.
Yes, with limits. Asphalt sealant strips need warmth to bond, so cold-weather shingle work gets hand-sealed. Snow and ice come off first. Active leaks get stabilized now and repaired properly once it is dry.
